Map your workflows at three levels: firm workflow, department workflows, and role workflows so you can clearly see stages, handoffs, and bottlenecks. Then run a 6D Efficiency Audit to Define, Delete, Defer, Delineate, Delegate, and only Do what only you can do.
Clarify your offer by defining the ideal client, their core problem, and the outcome you uniquely deliver. Then map the Client Journey workflow so every stage from marketing to retention is visible, assigned, and measurable.
Complete a Personal Time and Energy Audit and calculate your Efficiency Score to see where your time is going. Delegate or hire around the biggest bottleneck that slows down revenue flow, especially intake response, drafting, review delays, or client communication.
Implement the 4X4 Rule by blocking four hours per day on the business and four hours per day in the business. Protect your “on the business” time for planning, analysis, and implementation so your work shifts from reactive to strategic.
Create SOPs only after deleting and automating unnecessary steps, and use the 5 Part structure: Housekeeping, What, Why, How, and Checklist. Use the 1-3-1 method so team members bring one problem, three solutions, and one recommended solution instead of pushing decisions back to you.
Use the 6Ds to eliminate waste and stop doing tasks that do not directly produce results or require your role. Focus only on the tasks that align with your Motive and the things only you can do.
Reverse engineer your financial goal into weekly lead and consultation targets using clear lead and lag indicators. Track those indicators consistently and adjust your actions using Review, Revise, Repeat.
Operate under the 4X4 Rule so half of your day is focused on income producing work and half on building and leading the business. If that balance is not happening, run another audit and improve 1 percent at a time. This is ultimately up to you. Define "enough."
Ensure every workflow stage has a clear owner and documented process so work does not rely on memory or verbal instructions. Test the strength of your systems by stepping away and reviewing performance metrics when you return.
Have each team member complete a two week audit and calculate their Value Contribution Score so they understand how their time creates value. Tie expectations to measurable outcomes so accountability is objective and visible.
Turn Motive into Intent by setting specific 12-week goals with measurable action steps and deadlines. Hold structured weekly reviews focused on actions taken, results produced, and necessary revisions.
Set expectations in advance through clearly defined workflows, KPIs, and SOPs so standards are agreed upon before performance is measured. When results fall short, review the system first and revise the plan if needed.
Improve your Profit Efficiency Score by focusing on revenue per employee, collection rate, utilization rate, and return on ad spend. Apply Pareto’s Law to focus on the small percentage of activities that produce the majority of results and eliminate the rest.
